A: I would not allow this to happen. I would send emails beforehand so no one has questions and gets interrupted from work.

A: Depends on the context why this change was needed. In my e-mails, I would kindly, in a friendly manner explain why we will have to make these changes.

A: As described in my first answer, I would warn the affected beforehand.
